Process mapping
The actual process documented, including the undocumented exception handling people do today.
End-to-end processes orchestrated across your tools, with code where it must be deterministic.
We map the real process first, including the exceptions people handle informally. Then we decide which steps should be deterministic code and which need judgement, and orchestrate the whole thing with queues, retries and exception routing so it completes without someone chasing each handoff.
If more than one of these is familiar, there is usually a case worth scoping.
Every item below is a deliverable you receive, not an activity we perform.
The actual process documented, including the undocumented exception handling people do today.
An explicit decision per step: deterministic code, model judgement or human.
Long-running processes that survive restarts, resume after failure and never lose state.
Idempotent reads and writes across the platforms the process touches.
Cases outside tolerance sent to the right owner with the context needed to decide.
Stall detection, throughput tracking and alerts when a step starts failing.
Each of these is a bounded job with a measurable result, which is how we prefer to scope a first build.
Coordinates stock, payment, shipping and customer updates as one tracked flow.
Extraction, validation, matching, approval routing and posting, end to end.
Document collection, verification, account setup and provisioning across systems.
Parses applications, scores against the brief and schedules the shortlist.
Watches records for policy breaches and raises evidenced alerts to the right owner.
Compares records across platforms, corrects drift within limits and reports the rest.
An indicative architecture. The final design follows your systems, data boundary and constraints.
Events, webhooks, schedules, inbound documents or user actions.
Durable workflow state, step sequencing, retries, timeouts and compensation.
Business rules, calculations, validations and system writes as plain, testable code.
Model-based classification, extraction or decision support where rules cannot express the task.
Approval and exception queues with context, inside the tools your teams already use.
Per-case trace, throughput and stall dashboards, alerting and full audit history.
Access, privacy and oversight are part of the build rather than a later hardening phase.
Process walkthroughs, data review, constraints and a written scope you sign off before build.
Data model, integration boundaries, hosting and the security model, agreed up front.
A narrow build on your real data against an agreed quality bar, so the go-ahead is evidence-based.
Two-week increments, each ending in a working deployment and a review.
Automated coverage on critical paths, evaluation sets for AI behaviour, acceptance testing with your users.
Staged rollout into your infrastructure with monitoring and a tested rollback path.
Quality, cost and latency tracking after launch, with handover documentation or an ongoing retainer.

Most processes have a large rule-based majority and a long tail of genuine exceptions. Automating the majority well and routing the tail cleanly delivers most of the value; chasing full automation usually costs more than it returns.
For simple linear flows they are a reasonable choice and we will say so. We build custom orchestration when a process needs durable state, complex error handling, real integration depth or an audit trail those tools cannot provide.
The orchestrator retains state and either retries, compensates for completed steps, or escalates with the case paused in a known position. It never leaves work partially applied and unrecorded.
Yes. Approval gates stay where you want them, every step has a documented manual fallback, and you can pause the workflow without data loss.
Agents that pursue a goal, call your tools and complete multi-step work under explicit guardrails.
